How Do I Start Expanding My Company (design Agency)?

I am a one man design company with no business planning experience, although I'm this line for 8 years. I intend to expand to a bigger office, employ 1 or 2 more designers and sales reps.
At present, i do everything from sales, servicing to production. And feel that now i am at the bottle neck situation. Need advise of how to improve the productivity and make the company grow. Thanks.

    Hello...

    I would recommend the following:

    1. delegate or outsource everything that is not core to your business

    2. bring on freelancers to work on projects before hiring to ensure that you have enough business to keep the people you hire employed.

    3. get a business coach who can help you set and stick to priorities...it is an investment not an expense.

    I don't want to start a debate here and I certain do not want to confuse you, but I think you DEFINATELY need a bussiness plan. It is essential and amazing how much you will learn about your goals and abilities by putting it in writing.

    The SBA ( www.sba.gov ) has a lot of info on business planning, steps to take etc. I have some business plan templates I can forward you if you want, just let me know.

    I also recommend you read this article by Michael Fischler founder and principal consultant of Markitek (markitek.com). It gives you some free and easy techniques to focus on what you do and why etc.

    Ray,

    You are hesitant to take on a new employee or outsource the work because you are the brand promise of your company, and you can't afford to have your reputation changed because you made a mistake in hiring or outsourcing someone who has a different level of quality than you.

    You need to clone yourself so you have an exact copy of your brain working for you. I think Switzerland is decades ahead on the process of cloning.

    Have your clone do the not so important work so you have free time to start writing down the processes that you can train new employees in. This will make your clone very jealous. Make sure your clone doesn't have access to any weapons.

    To expand your office, start by pushing on the walls. Keep pushing until they move, then your office will be bigger. Of course your landlord will want more rent money from you, so you will have to raise your rates.

    Speaking of bottlenecks, you will be feeling a bit of stress right about now, so schedule yourself for a massage and mud mask therapy session. While you are down in the dirt, think about why your productivity is suffering. If it's from too many interuptions, go back to the clone machine again. Put the second clone if front of you to deflect the interuptions so you can get the work done. The second clone will get hurt. Make sure you have band aids.

    And remember, good designers are always in high demand, so whenever your client asks if the design is ready, tell them you're booked solid, so you get a good reputation as being very busy. Then you can charge even more and afford to higher a business consultant to waste money on a business plan.
