Non-profit Marketing Department Restructure

I'm a recently promoted art director for a large non-profit (over 1200 employees) with a 12 member marketing team (designers, copy writers, marketing coordinators, etc). A part of my promotion is to reorganize our structure to make the team more creative and effective.

What are some resources that I should/could tap into to help educate myself on the best way to restructure our department?

    Are you happy with the current team? If so involve them? Get them to pool ideas, form a small task force group to discuss the ideas.

    If you're not happy with some of the team use it as an opportunity to 'strengthen' the department.

    I'd look into some project management books. Teams can be functional in structure or project based (or a matrix of both). Functional has team structured by function (the name) and is hierarchical. But project based teams can allowing sharing of the team on several projects at a time. That's a real short answer- but hopefully enough to get you started on where to look.
