Marketing Staff Structure

Hello Everyone,
I currently work in the marketing department in a governmental setting. We provide marketing support to several departments within this municipality. We are a 6 person staff (1 marketing manager, 2 graphic designers, 1 outreach coordinator, 2 marketing coordinators)

We are in the process of enhancing our marketing structure to better handle our incoming traffic. We are experiencing a lot of traffic and we want to avoid working more hours than we have to and our basic structure now is just not the most ideal. I would like to know if you can support us by offering another staff structure.

    I have managed marketing departments from 4 to 40 over the past 20 years. In my opinion, your structure looks fine. So, we will need to look elsewhere for the relief you long for.

    There are two things I will recommend that could help you with the workload.

    1) If you are not already doing so, make sure you use a detailed project request form (hard copy or electronic) that requires the requester to do their homework and supply you with all the detailed info you need to do the job. Marketing's time is often wasted when someone asks for a project and then doesn't include all the necessary info.

    2.) Create a prioritization system and assign specific time budgets to projects based on importance. It is easy for a creative professional to get caught up in the moment and spend too much time on a project that is not important. This means everybody else has to work harder or longer to make up for it. As manager, establish guidelines on project time budgets and them enforce them.
