How To Actually Use Porter's Value Chain

How do you actually go about using Porter's Value Chain? There's a lot of info on the net about what the value chain is, but there are no examples of the process to follow when analysing the value chain for a business beyond just deciding what are primary and support activities. What is the actual process if you were completing the exercise with a client?

    Is the Porter Value Chain mandatory? Why not take the client back to the real objective and deal with the best way to accomplish that.

    Starting with a tool and how to use it seems like backward thinking. It's like asking how to use a screwdriver or a saw, when the real objective is to build some furniture that will look good in your bedroom. (Maybe you don't even need a screwdriver.)
