What you need is a complete business (and marketing) plan. That's more than we can provide here, but we can begin the process by getting some basic questions answered:

    1. Does the online animation institute have a name or independent identity? How do you refer to it?

    2. Who (and where) is your target audience for this new offering?

    3. What unique and compelling benefit can the target audience expect when they engage with you?

    4. Who is your main competition? How are you different from, and better than, competition? Why should someone in your target audience select you instead of a competitor?

How will your existing brand be leveraged to market your institute? What after-graduation assistance will you offer (including employment)?

As an animation institute, you may have to examine whether you require government accreditation as a vocational training organisation. Such accreditation means more regulatory oversight of your curriculum and the qualifications of instructors/lecturers, but that is usually offset by the fact that formal accreditation is a positive proactive marketing point.

What is the nature of your training: short online courses, perhaps run as workshops on specific points of interest or longer, more detailed courses that may lead to an award of a Certificate or a Diploma?

In the questions you posed in your post to KHE, you asked how to acquire customers. That raises the point as to whether or not you have actually validated your idea to establish an animation institute. What action have you taken to ensure that the institute will recruit students who will pay for the training? If your proposed idea is not validated as the first thing you must do, then all work that follows later is useless as the project will not have a commercial base.

Those questions imply that you have launched prematurely. You should read-up on the concept of "Lean Startup". You have some basic groundwork to do. If you have to show immediate profitability to senior executives, there is trouble brewing.
